Not All Demand Is Equal: Know Where Your Bookings Come From

Two rooms. Same night. Same rate.
One came through an OTA, from a market that books months ahead and often cancels.
The other came direct, from a repeat guest who also booked dinner.
On the occupancy report, they look identical. On the P&L, they are not.
Most hotel reports count bookings. Very few show what each booking is worth once the cost of winning it is taken out. That gap is where hotel commercial performance quietly leaks.
This piece covers:
Why booking volume hides booking value
The three layers behind every booking source
Five numbers that separate good demand from expensive demand
How to turn that insight into better hotel revenue management and a sharper hotel marketing strategy
Booking Volume Hides Booking Value
Occupancy, ADR and RevPAR tell you how much you sold. They don’t tell you what it cost to sell it.
That cost is larger than most owners assume. According to Kalibri Labs, the cost of customer acquisition in hospitality averages 15 to 25 percent of guest-paid revenue, and many hotels spend as much as 35 percent. That benchmark comes from US hotel data. hotelmanagement
And that cost isn’t spread evenly. It sits in particular channels, markets and segments.
A $200 OTA booking and a $200 direct booking show the same on the revenue line.
After commission, cancellation risk and marketing cost, they rarely leave the same amount behind.
A commercial strategy built on top-line totals can’t tell them apart.
The channel sets the cost of a booking, how reliable it is, and whether you keep the guest’s data.
On reliability: D-EDGE’s Asia Pacific Hotel Distribution Report 2026 shows overall cancellation rates improving from 14.3% in 2024 to 13.4% in 2025, with performance still varying significantly between channels (Hotel Executive). Direct bookings through hotel websites recorded the lowest rate, at 9.2% (D-EDGE release). hotelexecutiveprtimes
On cost: hotels partnering with D-EDGE report an average direct distribution cost of 3.5%, against the 12–28% typically charged by OTAs. d-edge
This is why channel choice sits at the centre of any hotel direct booking strategy.
3. Segment
Leisure, corporate, group and package guests differ in price sensitivity, spend outside the room and predictability.
The same market can be profitable as corporate business and marginal as discounted leisure.
Read together, the three layers show what a booking is actually worth. Any one of them on its own can mislead you.
Five Numbers That Separate Good Demand From Expensive Demand
Score each source (market, channel and segment together) on five numbers:
Net ADR. Rate minus commission, transaction fees and marketing cost.
Cancellation rate. A cancelled booking blocked a room you could have sold to someone else.
Booking window. Longer windows give hotel revenue management more room to adjust price.
Length of stay and spend outside the room. More nights, more F&B, more spa.
Guest data ownership. Can you market to this guest again?
The fifth number matters more than it looks. McKinsey’s Next in Personalization 2021 report found that personalisation most often drives a 10 to 15 percent revenue lift (McKinsey). You can only personalise for guests whose data you hold. That puts guest data ownership at the heart of a hotel direct booking strategy.

Why This Is Harder to See Than It Used to Be
Booking paths are long and messy.
A Bain & Company and Google study found the average traveller conducts 33 searches and checks 12 travel sites before booking. bain
Last-click reporting gives the credit to whatever the guest touched last. That is often a brand search or an OTA listing, not the source that created the demand.
Demand is getting more selective.
Deloitte’s 2026 Travel Industry Outlook warns that post-pandemic momentum could slow as financial caution reaches high-spending groups (Deloitte). simpleviewinc
When demand softens, the reflex is to buy volume from whichever channel is quickest to switch on. Without source-level data, that is how margin disappears.
The data sits in separate systems.
Hotel revenue management works from the PMS.
Marketing works from Google Ads, Meta and GA4.
Neither sees the full value of a booking source, so neither can price it correctly.
Turning Booking-Source Insight Into Commercial Strategy
Fund value, not volume
Move budget toward sources with the highest net value per booking, not the most bookings.
Cap spend where acquisition cost and cancellations wipe out the margin.
This is the core of a profit-led hotel marketing strategy.
Use OTAs on purpose
OTAs earn their place in markets you can’t reach cost-effectively on your own, and on low-demand dates.
An ideal contribution from indirect channels would be 34%, according to a Skift Research survey of hotel owners and operators. skift
Treat that as a direction, not a target. Your own number depends on your markets and segments.
Put revenue and marketing on one scorecard
Review demand by source every week: net ADR, cancellations, pickup and spend.
One shared view means one commercial strategy, not two teams’ versions of it.
